answering the same three questions for the fourth time that week, and I realized: this business only functions because I&#8217;m in it. Not leading it. In it. Doing it. Holding it together with my bare hands.</p><p>I didn&#8217;t build this thing to be a glorified admin. And yet there I was.</p><p>So I burned it down. On purpose. I ripped out the parts that required me to be present for anything to move, and I rebuilt from scratch.</p><p>---</p><p>Here&#8217;s the thing nobody tells you about being &#8220;indispensable.&#8221;</p><p>It&#8217;s not a compliment. It&#8217;s a trap.</p><p>When you&#8217;re the person everything flows through, you&#8217;re not running a business. You&#8217;re running a relay race where you&#8217;re also the baton. Your team can&#8217;t sprint. Your clients can&#8217;t move. Your growth is completely capped by how many hours you personally have in a day.</p><p>And founders are proud of this. We&#8217;ve been conditioned to be. Being &#8220;in the weeds&#8221; reads as dedication. Being &#8220;the go-to person&#8221; sounds like leadership.</p><p>It&#8217;s not. It&#8217;s bottleneck economics.</p><p>Here&#8217;s the math nobody wants to do: if you&#8217;re the one approving, explaining, answering, and fixing, at even 2 hours a day, that&#8217;s 10 hours a week. 40 hours a month. A full additional employee&#8217;s worth of time. Spent. On things that should have been documented, automated, or delegated months ago.</p><p>And I&#8217;m not just talking about your time. I&#8217;m talking about what your team loses. Every time someone Slacks you &#8220;quick question,&#8221; they&#8217;ve stopped moving. You&#8217;ve become the traffic jam in your own business.</p><p>I got tired of being the traffic jam.</p><p>---</p><p>What breaking the bottleneck actually looks like.</p><p>It&#8217;s not quitting everything and going to the beach. It&#8217;s not just &#8220;hiring better.&#8221; And it&#8217;s definitely not downloading another tool that you swear this time will fix everything.</p><p>It&#8217;s documentation with teeth. It&#8217;s onboarding that starts before you say a word. It&#8217;s a project management system where your team knows what they own and you trust them to own it.</p><p>Here&#8217;s the honest part: rebuilding this stuff takes a weekend of focus and a willingness to let go of control. Most founders won&#8217;t do it because &#8220;I don&#8217;t have time&#8221; is the same story they tell themselves while spending 10 hours a week doing tasks that should have stopped requiring them ages ago.</p><p>The irony is real. You don&#8217;t have time to build the systems that give you time.</p><p>But here&#8217;s what happens on the other side: your business starts moving faster than you. Not because you checked out, but because you finally built something that could actually run.</p><p>The Workflow: How to Break Yourself Out of the Bottleneck in 4 Steps</p><p>Step 1: Audit the &#8220;Meghan Pile&#8221; (or whatever your name is)</p><p>Go through your last two weeks of Slack messages, emails, and tasks. Highlight anything that required YOU specifically. That pile is your SOP backlog. Those are the things that need to live somewhere your team can access without asking.</p><p>Step 2: Record, Don&#8217;t Write</p><p>For every item in that pile, hit record on Loom and walk through exactly what you do and why. Don&#8217;t overthink it. A 4-minute Loom beats a 10-page Word doc every single time. Your team will actually watch it.</p><p>Step 3: Let AI Write the SOP Behind the Video</p><p>Use Loom&#8217;s AI summary feature (or drop the transcript into ChatGPT) and ask it to create a step-by-step written SOP from your recording. Build a simple knowledge base in Notion, ClickUp, or inside your CRM, and make it your team&#8217;s default first stop. If they ask you something that&#8217;s already in there, send them the link. Every app you open. Every tab you visit. Every message you send. You don&#8217;t feel it. You don&#8217;t think about it. You just work like you always do, and then at the end of the week, it sends you a report.</p><h2>My first report almost made me cry.</h2><p>Six hours. I had spent six hours that week in my email. Not reading it. Not responding to it. Bouncing in and out of it in five and ten minute chunks, every single day, convinced I was staying on top of things.</p><p>I am an operations strategist. I have spent twenty years building systems for other people&#8217;s businesses. I help founders get their time back for a living.</p><p>And I could not account for six hours of my own week.</p><p>That report sat me down hard. I went through everything. I started mapping where my hours were actually going versus where I thought they were going. The gap between those two things was embarrassing in a way I wasn&#8217;t prepared for.</p><p>But it was also clarifying.</p><p>Because once you see it, you cannot unsee it. And once you understand why it&#8217;s happening, you stop blaming yourself for it and start building something different.</p><p>Here&#8217;s what I learned.</p><h2>My ADHD brain is not the problem. It never was.</h2><p>The same brain that couldn&#8217;t sit still in a boardroom can hyperfocus on a single problem for six hours straight. The same brain that forgot meetings can spot a broken system in ten minutes. The same brain everyone called scattered could hold seventeen moving pieces of a client project without writing a single thing down.</p><p>That brain is not broken. It is wired for a completely different kind of work.</p><p>But here is where it gets complicated.</p><p>That same brain is also the worst possible brain for digging through 47 unread Slack messages and 200 emails at 8am trying to figure out what needs you first. That scattered, reactive, check-everything-hoping-you-don&#8217;t-miss-something kind of morning will kill your momentum before it even begins.</p><p>I know this because I lived it for years.</p><p>I would tell myself I just needed more discipline. A better morning routine. An accountability partner. A new task management app. And sometimes those things helped, for a week or two, until the inbox filled up again and the Slack notifications stacked and I was right back to the same frantic Tuesday where I looked up at 3pm and realized I hadn&#8217;t eaten since 6am because I&#8217;d been moving so fast and so ineffectively all day.</p><h2>The fix is not discipline.<br><br>The fix is never having to do that morning scramble in the first place.</h2><p>That&#8217;s what I&#8217;ve been building for the last few months. Something that reads your emails, your Slack, your CRM, your calendar, and your meeting recordings while you sleep. That figures out what needs your response, your decision, or your attention today. And that hands you that list before you open your laptop.</p><p>You wake up. in the background, logging everything I touched. Seven days later, I opened the report and had what I can only describe as a small panic attack at my desk.</p><p>Gmail. Facebook. Instagram. Billing software I&#8217;d already set up to run automatically. And somewhere in there, two solid hours I could not account for at all. Just gone.</p><div><hr></div><p>Nobody talks about this when you go out on your own: being busy is not the same as being valuable.</p><p>A 2023 Asana study found that knowledge workers spend roughly 58% of their day on what researchers call &#8220;work about work.&#8221; Status updates. Coordination. Checking things that are already handled. For founders billing clients on project or retainer, that math is catastrophic. If you&#8217;re working 50 hours a week and only 21 of those hours are actually moving client work forward, you are paying yourself to be your own most expensive admin.</p><p>The term for this in operations circles is overhead creep. And it is everywhere.</p><div><hr></div><p><strong>How you became the bottleneck (without trying)</strong></p><p>The traits that made you successful are the same ones creating the problem.</p><p>You care about quality, so you touch everything. You&#8217;re responsive, so clients know they can reach you at any hour. You&#8217;re capable of doing almost any function in the business, so you do. Founders don&#8217;t become bottlenecks because they&#8217;re lazy or disorganized. They get there because they&#8217;re competent at too many things, and nobody ever told them to stop.</p><p>Clients, being humans, fill every inch of space you give them.</p><p>&#8220;Your client is going to take as much as they can take, and they&#8217;re going to use as much of your time as they possibly can,&#8221; said one operations consultant who has built and rebuilt workflows for dozens of service businesses. &#8220;You are the person they hired. You have to hold your ground.&#8221;</p><p>The problem is that holding your ground requires knowing what your ground actually is. Most founders don&#8217;t.</p><div><hr></div><p><strong>The math nobody wants to do</strong></p>

pitch decks. Beautiful slide decks with timelines, mockups, detailed implementation plans they could actually use.</p><p>Then they&#8217;d take it and disappear. Or they&#8217;d shop it around to three other agencies. Or they&#8217;d say &#8220;this is great, let me think about it&#8221; and I&#8217;d never hear back.</p><p>I was basically running a free consulting business for people who were never going to hire me.</p><p><strong>The $200K mistake hiding in your calendar</strong></p><p>Here&#8217;s the math nobody wants to do.</p><p>Let&#8217;s say you do 10 free discovery calls a month. Each one takes an hour on the call plus another two hours of prep and follow-up. That&#8217;s 30 hours of your time.</p><p>If your hourly rate is $200 (and if you&#8217;re good at what you do, it should be higher), that&#8217;s $6,000 a month you&#8217;re giving away. $72,000 a year.</p><p>And that&#8217;s just the direct cost. The opportunity cost is way worse.</p><p>While you&#8217;re on those calls, you&#8217;re not serving paying clients. You&#8217;re not building your business. You&#8217;re not doing literally anything that makes money.</p><p>According to a 2024 study by Gong, the average B2B sales cycle includes 27 touchpoints before a deal closes. But here&#8217;s what they don&#8217;t tell you: 80% of those touchpoints are with people who will never buy.</p><p>You&#8217;re spending most of your time talking to the wrong people.</p><p><strong>Why I started charging for strategy calls</strong></p><p>I didn&#8217;t come up with this idea myself. I saw other consultants doing it and thought they were insane.</p><p>&#8220;Nobody&#8217;s going to pay to talk to me,&#8221; I thought. &#8220;I&#8217;ll lose all my leads.&#8221;</p>

Conferences. Memberships. Masterminds. LinkedIn Premium. Business cards nobody keeps.</p><p>And the return on most of it? Approximately nothing.</p><p>Not because networking doesn&#8217;t work. Because almost everyone is doing it wrong.</p><p>The standard playbook goes like this: show up, introduce yourself, exchange cards, follow up, add value, build relationships, eventually ask for something.</p><p>It sounds logical. y2="14"></line></svg></button></div></div></div></a></figure></div><p>I was two hours into a project when I stopped and asked myself a question that changed everything.</p><p>&#8220;What&#8217;s the success metric here?&#8221;</p><p>I sat there. Stared at my screen. And realized I had no fucking idea.</p><p>Not &#8220;the task is done.&#8221; That&#8217;s not a metric. That&#8217;s just checking a box.</p><p>I mean a real success metric. More revenue. More signups. More time back. Something tangible that moves my business or my life forward.</p><p>And I didn&#8217;t have one.</p><p>So I stopped working on it. Right there. Mid-task. Never touched it again.</p><p>That was three years ago. I still don&#8217;t know what that project was supposed to accomplish.</p><h2>The metric trap</h2><p>Here&#8217;s what nobody tells you about metrics: tracking the wrong ones is worse than tracking nothing at all.</p><p>Because when you measure the wrong things, you fool yourself into thinking you&#8217;re making progress.</p><p>You&#8217;re busy. You&#8217;re working hard. Your dashboards look great.</p><p>And your business isn&#8217;t moving.</p><p>73% of small business owners report tracking metrics regularly. But most of them are tracking vanity metrics that don&#8217;t connect to revenue, retention, or real growth. They&#8217;re measuring social media impressions, email open rates, website traffic, and time spent &#8220;working.&#8221;</p><p>None of those pay your bills.</p><h2>The real question</h2><p>When you&#8217;re small (under $500K), there&#8217;s only one metric that matters: revenue.</p><p>Does this task make you money? Does it help make you money? No? Then why are you working on it?</p><p>I don&#8217;t care how &#8220;important&#8221; it feels. I don&#8217;t care if your competitor does it. If it doesn&#8217;t connect to revenue, eliminate it.</p><p>As you get bigger, the question shifts slightly. If you can&#8217;t measure what success looks like, you shouldn&#8217;t be working on it.</p><p>Period.</p><p>If you can&#8217;t define success, you&#8217;re wasting time.</p><p></p>

me in the ass before? Absolutely.</p><p>Because here&#8217;s the thing about &#8220;100% satisfied&#8221;: everybody&#8217;s idea of satisfied is completely different. And when you&#8217;re a service provider who genuinely cares about your clients, that clause becomes a blank check for scope creep.</p><p>I&#8217;m still learning this. I&#8217;m not perfect at it. Our team is not perfect at it. But we&#8217;re getting better with each project, and I want to share what&#8217;s working.</p>

it because I was tired of adding things that made my business louder instead of calmer.</p><p>That small decision turned out to be the theme of the year.</p><h3>The Year &#8220;More&#8221; Stopped Feeling Smart</h3><p>For a long time, growth advice followed a simple rule:<br>If something feels hard, add software.</p><p>Need better follow-up? Add a tool.<br>Need visibility? Add a dashboard.<br>Need efficiency? responsible.<br>It sounds hands-on.<br>It sounds like good leadership.</p><p>It is also the fastest way I know to quietly cap your business.</p><p>Because &#8220;staying close&#8221; almost always means<br>&#8220;I&#8217;m the system.&#8221;</p><p>And that works&#8230; right up until it doesn&#8217;t.</p><h3><strong><br>The Hidden Problem No One Talks About</strong></h3><p>Most founders don&#8217;t actually resist automation.</p><p>They resist <strong>losing control</strong>.</p><p>They&#8217;ll say things like:</p><ul><li><p>&#8220;I don&#8217;t want things going out without me seeing them.&#8221;</p></li><li><p>&#8220;I need to approve that before it happens.&#8221;</p></li><li><p>&#8220;What if it does the wrong thing?&#8221;</p></li></ul><p>Which is fascinating, because what they really mean is:</p><blockquote><p><em>I trust my memory more than a system.</em></p></blockquote><p>And that belief is doing a <em>lot</em> of damage.</p><h3><strong><br>Here&#8217;s the uncomfortable truth</strong></h3><p>If your business only works when you&#8217;re watching it,<br>you don&#8217;t have control.</p><p>You have <strong>fragility</strong>.</p><p>Real control isn&#8217;t knowing everything that&#8217;s happening.<br>It&#8217;s knowing things will happen <em>without</em> you.</p><p>That&#8217;s the difference&#8230;</p>

And then of course, in true neurodivergent fashion, I admitted that even when the systems are perfect, my brain still gives me the finger and insists on freaking out anyway.</p><p>So today, Anthony and I sat down and just&#8230; got honest about it. The holidays hit differently when you're a business owner, especially when your brain refuses to shut up. I talked about how I try to automate everything, clean up my workflows, tighten my operations, and prep for rest, and yet somehow still feel the magnetic pull of notifications like I'm missing something catastrophic. Meanwhile, Anthony shared this whole chapter about accidentally giving up drinking and how that one shift changed his energy, his anxiety, his mornings, and honestly his entire baseline. It was such a good moment because you could hear the difference in how he shows up for his business now compared to a year ago.</p><p>We went all the way into the reality that no matter how many systems we build, we can&#8217;t automate our brains. The panic still shows up. The fear of stepping away still shows up. The &#8220;no one is working Christmas week but my brain is convinced the world will implode without me&#8221; still shows up. Nothing polished. Nothing Pinterest-perfect.
